El título de CDO es probablemente el que se usa con más frecuencia, que no sea CIO o CTO, para describir a un ejecutivo de tecnología «evolucionado». La «D» en el CDO significa cosas diferentes según las necesidades y los objetivos de la organización y el alcance de las responsabilidades. Por ejemplo, el director digital a menudo se centra en los principales esfuerzos de digitalización y compromiso con el cliente, mientras que el responsable de datos se encarga de administrar y monetizar la amplia gama de datos que una empresa ha recopilado y archivado. Mi favorito es el director de disrupciones, responsable de la disrupción de los procesos y modelos de negocios existentes y de crear nuevas oportunidades empresariales.
El surgimiento de estos roles marca una oportunidad para que los líderes en tecnología sean más influyentes y demuestren el valor y las capacidades de sus organizaciones. Que una empresa tenga uno o varios ejecutivos líderes en tecnología e iniciativas digitales puede variar por una serie de razones, como el contexto de negocios y el modelo operativo, la competencia y las habilidades existentes y otras dinámicas competitivas y de la industria. Por ejemplo, la encuesta global de CIO de Deloitte de 2018 apunta a que las organizaciones con 10.000 millones o más en ingresos tienen más del doble de probabilidades de tener un director digital que las empresas con ingresos de 1.000 millones o menos en ingresos. Pero lo que es más importante es que, independientemente del título, el rol de un líder tecnológico actual a menudo no consiste simplemente en administrar la tecnología, sino también en transformar la mentalidad y las prácticas de la organización, remodelar el negocio y permitir la innovación empresarial a través de la tecnología; es decir, ser disruptivo.
Dos tercios de los participantes en la encuesta global de CIO esperan que la responsabilidad principal de los líderes en tecnología en tres años impulsará el cambio y co-creará soluciones empresariales. A medida que los líderes tecnológicos se embarcan en este viaje, es probable que se den cuenta de que se requieren nuevos enfoques para tener éxito. Aquí hay tres formas de hacerse cargo de la disrupción.
Mirar hacia adelante audazmente
Sin una dirección clara para el cambio y el apoyo ejecutivo, incluso los líderes más disruptivos pueden fallar. La encuesta global de CIO descubrió que, de media, los CIO gastan el 18% del presupuesto de tecnología en la creación de nuevas capacidades empresariales. Sin embargo, para las organizaciones que llamamos vanguardias digitales, aquellas con un claro mandato comercial, ese porcentaje aumenta a alrededor del 25%. Y contemplan el futuro con audacia, anticipando que casi un tercio de sus presupuestos se destinarán a la innovación en los próximos tres años. Este cambio de presupuesto probablemente requerirá una reinvención radical de las capacidades tecnológicas y los modelos de organización y operación para respaldar estas inversiones.
Darle un nuevo enfoque al talento
En lugar de desarrollar talento durante años basándose en trayectorias profesionales o competencias laborales específicas, los líderes disruptivos gestionan el talento al proporcionarles una amplia gama de experiencias y capacitación. Están creando estructuras organizativas fluidas y entornos de trabajo ágiles, y ponen a las personas en situaciones en las que tienen que adquirir rápidamente conocimientos y experiencia. Finalmente, estos líderes reconocen que la mejor manera de involucrar a los empleados de alto desempeño es ofrecer oportunidades para continuar aprendiendo nuevas habilidades. Como ejemplo, un CIO desarrolló un programa de reevaluación multimillonaria de tres años, en el que el 80% del personal actual pasará por alguna capacitación. Reconociendo que esto no es un esfuerzo de una sola vez, planea ofrecer a cada empleado de tecnología dos semanas de capacitación de su elección cada año, incluso si no está asociado con su trabajo actual.
Emplear métricas no financieras
Con el cambio a equipos ágiles, la mentalidad del producto y el producto mínimo viable, las medidas como la calidad, la velocidad, la experiencia del cliente y el valor comercial se han vuelto más importantes. Estas medidas son difíciles de recopilar y cuantificar, pero a menudo son grandes predictores de la trayectoria futura y permiten correcciones de curso rápidas. La medición continua, la transparencia y la orientación al cliente pueden mantener a la organización enfocada en asegurar el progreso con respecto a las métricas clave no financieras a lo largo del tiempo. Otro ejemplo: un CIO creó un menú de métricas no financieras para las partes interesadas ejecutivas y les pidió que seleccionaran aquellas que les gustaría ver constantemente. El CIO pudo crear un panel personalizado que permite a cada parte interesada ver el progreso en tiempo real en estos indicadores.
