Según se adaptan las empresas a la transformación digital, éstas descubren que el negocio no es tan simple como comprar la última tecnología: requiere cambios significativos en la cultura y los sistemas.
Según una encuesta de Gartner, tan sólo un pequeño número de organizaciones ha podido escalar con éxito sus iniciativas digitales más allá de la experimentación y pruebas piloto.
«La realidad es que el negocio digital exige diferentes habilidades, prácticas de trabajo, modelos organizativos e incluso culturas», dijo Marcus Blosch, vicepresidente de investigación de Gartner. «Cambiar una organización diseñada para un mundo estructurado, ordenado y orientado a procesos a uno diseñado para ecosistemas, la adaptación, el aprendizaje y la experimentación es difícil. Algunas organizaciones lograrán ese cambio, y otras que no podrán cambiar quedarán obsoletas y serán reemplazadas».
Los CIO que pretenden establecer una cultura digital deberían comenzar de a poco: definir un modo de pensar digital, armar un equipo de innovación digital y protegerlo del resto de la organización para permitir el desarrollo de la nueva cultura. Las conexiones entre la innovación digital y los equipos centrales se pueden usar para escalar nuevas ideas y difundir la cultura.
Gartner ha identificado seis barreras que los CIO deben superar para transformar su empresa en un negocio digital:
En primer lugar debe existir una cultura de cambiar la resistencia
Las personas deben poder cruzar fronteras y explorar nuevas ideas. En realidad, la mayoría de las organizaciones están atrapadas en una cultura de silos y jerarquías resistentes al cambio.
En segundo lugar: Compartición y colaboración limitadas
«No es necesario tener a todos a bordo en las primeras etapas. Trate de encontrar áreas donde los intereses se superponen y cree un punto de partida. Cree una primera versión, pruebe la idea y use la historia de éxito para ganar el impulso necesario para el siguiente paso «, explica el Sr. Blosch.
El negocio no está listo
Muchos líderes empresariales están atrapados en el bombo sobre el negocio digital. Pero cuando el CIO o CDO quiere comenzar el proceso de transformación, resulta que la empresa no tiene las habilidades o los recursos necesarios.
La brecha del talento
La mayoría de las organizaciones siguen un patrón tradicional, organizado en funciones como TI, ventas y cadena de suministro, y en gran medida en las operaciones. La innovación digital requiere que una organización adopte un enfoque diferente. Las personas, los procesos y la tecnología se combinan para crear nuevos modelos y servicios comerciales. Los empleados necesitan nuevas habilidades centradas en la innovación, el cambio y la creatividad junto con las nuevas tecnologías en sí mismas, como la inteligencia artificial (AI) y el Internet de las cosas (IoT).
Las prácticas actuales no apoyan al talento
Es importante disponer del talento adecuado y tener las prácticas correctas ya que estas permiten funcionar al talento. Los procesos tradicionales altamente estructurados y lentos no funcionan para digital. No hay modelos probados y comprobados para implementar, pero cada organización tiene que encontrar las prácticas que mejor se adapte a ellos.
El cambio no es fácil
A menudo es técnicamente desafiante y costoso hacer que el trabajo digital. Desarrollar plataformas, cambiar la estructura organizacional, crear un ecosistema de socios: todo esto cuesta tiempo, recursos y dinero.
«La cultura es ‘materia oscura’ organizacional; no se puede ver, pero sus efectos son obvios», dijo el Sr. Blosch. «El desafío es que muchas organizaciones han desarrollado una cultura de jerarquía y límites claros entre las áreas de responsabilidades. La innovación digital requiere lo contrario: equipos colaborativos interfuncionales y autodirigidos que no temen los resultados inciertos».
